A Business That Runs Without You
When did you last take a whole day off without anyone calling you? And if the answer is "I do not remember", you do not own a business — you invented a job for yourself.
You Are the Bottleneck: Why Your Business Does Not Run Without You
By the end of this lesson you will be able to:
- Recognise that what never left your head for a page cannot be delegated
- Read the four signs that you are the bottleneck
- Know the warning that precedes everything: documenting makes a bad procedure repeatable
- Know when this course does not concern you — and its most honest case
When did you last take a whole day off without anyone calling you?
And if the answer is "I do not remember", you do not own a business — **you invented a job for
yourself**.
The rule this course rests on
What is in your head cannot be delegated.
Read it twice.
Knowledge that has never left your head for a page cannot be taken from you by anyone — **however
diligent they are, and however often you have explained**.
Which is why an owner is asked ten times a day about things their team knows: **because they never wrote
them down, and what is not written gets asked about**.
Four signs that you are the bottleneck
1. You are asked about things that do not need your decision ← "how much do we give this customer?" ←
and the answer is fixed but unwritten.
2. Something stops when you are away ← even for an hour.
3. The same mistakes keep being made ← by different employees ← **which means the problem is in the
procedure rather than the people**.
4. You do yourself what others could do ← because explaining it takes longer than doing it ← **and
this is the truest sign and the most dangerous, because it looks like efficiency**.
And the fourth fixes itself once: explain it once and write it, and you never explain it again.
Four questions this course answers
1. What do I write — and what do I not? ← (lesson two).
2. How do I write it so it is actually used? ← (lesson three).
3. How do I give authority rather than a task? ← (lesson four).
4. What stays with me? ← (lesson six).
And try them now: answer all four. And if you hesitated on the last, that is why you are here —
whoever does not know what stays with them keeps everything.
The warning that precedes everything
And I will not promise you this raises your profits.
Documenting does not improve a bad procedure — it makes it repeatable.
If your way of taking orders is broken, documenting it gives you five people breaking it consistently
instead of one.
And the right order: fix, then write. And the simplest test: **while writing the steps you will
find one whose reason you cannot write ← that is the broken one, so delete it or fix it before you set it
in place**.
What this course is not
It is not project management — that is the "Project Management for Small Businesses" course, **and the
difference is that a project has a beginning and an end, while this course is about repeated work that never
ends**.
Nor is it automation — that is the "Automating Your Business with AI" book, **and the order matters: do
not automate a procedure you have not yet written ← automation executes what you described, and whoever
described nothing has nothing to automate**.
Nor is it about technical permissions — who reaches which account is the "Protecting Your Business
Accounts" course, and this is about the authority to decide rather than the permission to log in.
Nor is it a system — I will not ask you to buy anything, nor to use any particular program ←
and everything in it runs in a text file or a notebook.
And whatever concerns employment contracts, employees' duties and legal liability — consult your lawyer.
I am an engineer, not a lawyer, **and what I know is how work is transferred, not what the law
requires.**
When this course does not concern you
Three cases, and I will say them before you continue:
1. You work alone and do not intend to hire ← read lesson three alone: **writing helps you even
without delegating — your memory is not reliable, and a written procedure saves you rethinking**.
2. The core of your business is your own personal skill ← a craftsman, a designer, a doctor ← **the
core is not delegable, but everything around it is — appointments, follow-up, invoices and purchasing
are not your skill**.
3. You do not actually want it to run without you ← and this is the most honest. **Some owners draw
their meaning from being indispensable ← and no course changes that, and admitting it is more useful
than a plan that will not be carried out**.
And the third is the one people resist: **a business that does not run without you cannot be sold, cannot
be inherited, and cannot be left for a single day.**
What you need to start
And you need no system:
- A list of what you do in an ordinary week — even from memory
- A list of who works with you and what each does
- One place to put what you write — a file, a folder or a notebook
- An hour a week — and this is the most important
And the fourth is what gets lost: whoever does not book the time never writes anything — **because
writing does not press on you the way work does**.
Action steps
- Write the rule: what is in your head cannot be delegated.
- Go through the four signs and identify which apply to you.
- Record every question you receive for a week — and you will find half of them repeat.
- Answer the four questions, starting with the last.
- Go honestly through "when this does not concern you", starting with the third.
- Fix before you write — and document nothing that is broken.
- Book an hour a week at a fixed time.
- Choose one place for what you will write.
That was the full sample — here is the rest
What you just read is one part. The full edition includes:
- All 8 lessons: why you are the bottleneck, what deserves writing, the procedure that gets used, authority, the handover in three passes, what stays with you, and the absence test
- The hands-on task and quiz that close every lesson — neither is included in this sample
- A capstone leaving you with four documents and a one-page quarterly sheet, a 32-question audit and a ninety-day plan whose first month hands nothing over
- A completion certificate in your name, in Arabic and English
